Todo mundo habla de Innovaci&#243;n, todo mundo dice ser experto, todos dan cursos. El 99% de los autoproclamados Innovadores que desconocen la realidad de la cuesti&#243;n, creen que son el 1% que la ha estudiado y ejecutado durante a&#241;os. Pero como l&#237;deres y estrategas, sabemos que no toda la innovaci&#243;n nace igual.</p><p>La creencia popular, generalmente fomentada por los gur&#250;s en turno, es que la innovaci&#243;n se mide en una sola dimensi&#243;n lineal, yendo de lo incremental a lo radical. Sin embargo, como demostraron la profesora <a href="https://www.hbs.edu/faculty/Pages/profile.aspx?facId=12345">Rebecca Henderson</a> y Kim B. Clark en su influyente <a href="https://www.researchgate.net/publication/200465578_Architectural_Innovation_The_Reconfiguration_of_Existing_Product_Technologies_and_the_Failure_of_Established_Firms">investigaci&#243;n sobre el por falta de capacidad t&#233;cnica, sino por una <strong>ceguera estructural </strong>ante lo que llamaron <strong>Innovaci&#243;n Arquitect&#243;nica</strong>. Las empresas maduras optimizan sus procesos, canales de comunicaci&#243;n y presupuestos para la arquitectura de su producto actual; por lo tanto, cuando un competidor utiliza componentes ya conocidos pero altera radicalmente <em>c&#243;mo se conectan entre s&#237;</em>, los l&#237;deres del mercado <strong>lo desestiman como un cambio menor</strong>. Esa falsa ilusi&#243;n de seguridad, nacida de no entender las verdaderas dimensiones de la innovaci&#243;n, es la que abre la puerta a su propia destrucci&#243;n.</p><blockquote><p><em>&#8220;El dilema del innovador es que las decisiones l&#243;gicas y competentes de la gerencia que mantienen el &#233;xito de una empresa exitosa son tambi&#233;n las razones por las que pierden sus posiciones de liderazgo.&#8221; </em><strong> Clayton Christensen</strong></p></blockquote><p>Si Henderson y Clark nos ense&#241;aron la ceguera arquitect&#243;nica del producto, fue el legendario profesor de Harvard y muy mencionado en mis art&#237;culos, <a href="https://en.wikipedia.org/wiki/Clayton_Christensen">Clayton Christensen</a>, quien nos revel&#243; la trampa mortal del mercado.</p><p>En 1997, con la publicaci&#243;n de <em>The Innovator&#8217;s Dilemma</em>, Christensen destroz&#243; uno de los dogmas m&#225;s sagrados del <em>management</em>. Demostr&#243; con datos fr&#237;os que las grandes corporaciones no mueren por tener una mala gesti&#243;n, ignorar a sus clientes o no invertir en tecnolog&#237;a. Las empresas establecidas <strong>son adictas a la innovaci&#243;n sostenida:</strong> escuchar a sus mejores clientes, a&#241;adir funciones m&#225;s complejas a sus productos actuales y buscar m&#225;rgenes de ganancia cada vez m&#225;s altos. Esta b&#250;squeda implacable de rentabilidad los lleva a <strong>sobre-atender a su mercado</strong>, algo as&#237; como el <a href="https://en.wikipedia.org/wiki/Overfitting">overfitting</a> den Machine Learning, creando soluciones tan <strong>caras y complejas </strong>que dejan la puerta trasera abierta. Por eso es tan com&#250;n ver que los que lideraban el mercado hace 20 a&#241;os, ahora son los m&#225;s caros, complejos y &#8220;especializados&#8221;</p><p>Es por ese back-door donde entra la verdadera <strong>Innovaci&#243;n Disruptiva</strong>. No entra como un producto superior, sino como <strong>uno m&#225;s simple</strong>, m&#225;s barato y m&#225;s accesible, a menudo dirigido a personas que antes no pod&#237;an permitirse el producto original, los clientes que "No califican&#8221;. El l&#237;der corporativo mira este nuevo producto barato y <strong>lo desestima con arrogancia</strong> porque, cito: &#8220;&#8230; no cumple con los est&#225;ndares de nuestros clientes premium&#8221;. Disruptivo).</p><p>Si lideras una organizaci&#243;n y tratas todas las iniciativas de desarrollo con las mismas m&#233;tricas, presupuestos y expectativas, est&#225;s tendiendo tu cama hacia la obsolescencia. Para evitar el <em>valle de la muerte</em> corporativo, necesitamos una br&#250;jula anal&#237;tica: <strong>La Matriz de Innovaci&#243;n</strong>.</p><p>Veamos c&#243;mo se juega en cada cuadrante y qui&#233;nes est&#225;n ganando la partida.</p><h3>1. Incrementalmente Sostenida: El motor del flujo de caja</h3><p>Este es el proceso de <strong>mejora continua</strong> que se da, o al menos deber&#237;a darse, en todos los negocios. Consiste en hacer mejoras graduales a productos que ya existen para clientes que ya se tienen.</p><ul><li><p><strong>La Trampa:</strong> Es c&#243;moda y predecible; y para muchos aburrida. El ROI es f&#225;cil de calcular. El problema com&#250;n es dedicar el 100% de tus recursos aqu&#237;, porque luego un competidor externo terminar&#225; por <strong>sacarte del mercado</strong>, o al menos quitarte un gran pedazo.</p></li><li><p><strong>Ejemplos:</strong> Apple lanzando el iPhone 15 despu&#233;s del 14. Mejor c&#225;mara, bater&#237;a ligeramente superior, mismo mercado objetivo. Marcas de autom&#243;viles lanzando el mismo modelo con algunas mejoras. Mi difusor de aromas ahora se conecta a Wi-Fi.</p></li><li><p><strong>Veredicto:</strong> <strong>Necesaria</strong> para pagar las facturas, <strong>in&#250;til</strong> para garantizar el futuro.</p></li></ul><h3>2. Radicalmente Sostenida: La apuesta pesada en R&amp;D</h3><p>Hablamos de una mejora t&#233;cnica significativa y costosa en un producto, pero que se sigue vendiendo en un mercado antiguo y conocido. Requiere <strong>planificaci&#243;n estrat&#233;gica a largo plazo y bolsillos profundos</strong>, aunque en mi experiencia, las empresas latinoamericanas ven este cuadrante como algo barato y a corto plazo, gran y grave error.</p><blockquote><p><em>&#8220;La innovaci&#243;n sostenida se trata de hacer mejores productos que se puedan vender con mayor margen de beneficio a tus mejores clientes.&#8221;</em><strong> Michael E. Raynor.</strong></p></blockquote><ul><li><p><strong>El Riesgo:</strong> Invertir millones en una tecnolog&#237;a que el cliente actual no valora lo suficiente como para pagar la prima de precio.</p></li><li><p><strong>Ejemplos:</strong> La transici&#243;n de la industria automotriz tradicional (Ford, Volkswagen) de motores de combusti&#243;n a veh&#237;culos el&#233;ctricos. Al delegar la creaci&#243;n de matrices de prueba a un LLM sin un an&#225;lisis profundo del contexto de negocio, estamos transformando a los departamentos de QA que, como su nombre lo dice, son quienes aseguran el valor, en simples <strong>Testers</strong>, que s&#243;lo ejecutan sin pensar.</p><p>Si tu proceso de desarrollo tiene &#8220;mierda&#8221; (deuda t&#233;cnica, requerimientos ambiguos, falta de l&#243;gica de negocio), la IA no la va a limpiar; <strong>la va a escalar</strong>.</p><h2><strong>El sesgo de la &#8220;Cajita Feliz&#8221; tecnol&#243;gica</strong></h2><p>Es tentador creer que herramientas como Copilot o Gemini pueden probarlo todo. Pero la realidad t&#233;cnica es distinta. Como bien se&#241;ala Mendoza, la IA es <strong>excelente para lo gen&#233;rico </strong>(un formulario de login, un flujo est&#225;ndar), pero <strong>falla estrepitosamente en lo complejo</strong>:</p><ul><li><p><strong>Log&#237;stica en tiempo real:</strong> &#191;C&#243;mo prueba una IA una unidad en movimiento enviando 5,000 coordenadas por minuto a trav&#233;s de una Empoderar a los Equipos para que Piensen y Act&#250;en como Due&#241;os</h3><p>La verdadera magia ocurre cuando logras que tu equipo deje de leer su descripci&#243;n de puesto y empiece a leer el negocio. El <em>Ownership</em> no es un concepto rom&#225;ntico de RR.HH.; es una estrategia de rentabilidad.</p><p>Y en esta parte voy a introducir mi propia metodolog&#237;a de Ownership, la cual he acu&#241;ado durante a&#241;os de experiencia y de mucha lectura.</p><div><hr></div><p>Me gusta pensar que existen <strong>Los 4 Pilares del Ownership Corporativo</strong></p><p>Para que la innovaci&#243;n sea un sistema, el <em>Ownership</em> debe abordarse desde estas cuatro dimensiones:</p><h4>1. Ownership de Liderazgo (El Factor Willink)</h4><p>Es la <strong>responsabilidad radical</strong>. Aqu&#237;, el <em>ownership</em> significa que <strong>no existen las excusas</strong>. Si un proyecto de innovaci&#243;n falla, el l&#237;der no culpa al mercado, al presupuesto o al equipo; asume la responsabilidad total de la ejecuci&#243;n. Para concretar los esfuerzos de la innovaci&#243;n, el sistema debe garantizar que <strong>quien genera valor, obtenga parte de ese valor. </strong>Es por esto que <a administrar sus portafolios, o al menos sus proyectos, y &#8220;escuchar al cliente&#8221;, pero, al final, <strong>no saben qu&#233; hacer con lo que descubren</strong> y se encuentran frustrados, considerando los proyectos fallidos como p&#233;rdida, sin poder capitalizar el aprendizaje, tanto el adquirido de <strong>afuera hacia adentro</strong> como el generado en el interior.</p><p>Hoy pasaremos de la mera filosof&#237;a, de la simple disertaci&#243;n, al <strong>motor de ejecuci&#243;n</strong>. Vamos a hablar de rutas, misi&#243;n y responsabilidad.</p><h2>5. Convierte la Innovaci&#243;n en un Sistema con Rutas Claras de Acci&#243;n</h2><p>Dejamos de ver a la innovaci&#243;n como un <strong>milagro</strong>, algo que ocurre espont&#225;neamente y por suerte, cuando empezamos a tratarla como un <strong>proceso</strong>, con una ejecuci&#243;n sistematizada y ordenada, con indicadores especializados en ella y claros, medibles. En las organizaciones de alto rendimiento, ninguna idea se queda flotando en el aire esperando &#8220;su momento&#8221;, el caos creativo es administrado, como una f&#225;brica donde las l&#237;neas de producci&#243;n que generan s&#243;lo aprendizaje est&#225;n presupuestadas y son contabilizadas propiamente. Cada concepto, cada idea, cada cambio de paradigma, por peque&#241;o que sea, debe entrar en un embudo de validaci&#243;n con tres filtros cr&#237;ticos: <strong>Necesidad Real, Impacto Real y Viabilidad Real.</strong></p><p>Ese enfoque es una evoluci&#243;n pr&#225;ctica de los principios del <strong><a href="https://theleanstartup.com/">Lean Startup,</a></strong> popularizado por <a href="https://leanstartup.co/about/team/eric-ries/">Eric Ries</a>, pero filtrado a trav&#233;s de la lente de la <strong>Consultor&#237;a Estrat&#233;gica</strong>, muy utilizada por firmas como <a href="https://www.ideo.com/">IDEO</a> o, a mi parecer <a href="https://www.economist.com/business/2025/08/03/how-mckinsey-lost-its-edge">muy desvirtuado por McKinsey</a>; para asegurar que la
